AI adoption checklist before rollout

Twelve questions every CTO should answer before deploying AI tools to engineering teams. Covers tooling, risk, and evidence.

Why a checklist matters

Most engineering teams adopt AI tools the same way: a few developers start using ChatGPT or Copilot, others follow, and eventually leadership asks what's happening and whether it's safe. By that point, data has already left the building, habits have formed, and rolling things back is harder than rolling them out was.

A structured approach doesn't mean slowing down. It means making sure the first rollout sticks, the second rollout scales, and the compliance team doesn't shut everything down three months in because nobody thought about audit trails.

Here are twelve questions every technical leader should be able to answer before deploying AI tools to their engineering organisation.

1. What problem are we actually solving?

"We should use AI" is not a use case. Before selecting any tool, define the specific workflow you're trying to improve. Is it code review latency? Test coverage gaps? Documentation lag? The more specific the problem, the easier it is to measure whether AI is helping.

2. Who are the first users?

Don't roll out to everyone simultaneously. Pick a team that's motivated, technically capable, and working on a codebase where AI assistance is likely to produce visible results quickly. Early wins create internal advocates. Early failures create internal sceptics.

3. What tools are people already using?

Survey your teams. You'll almost certainly find that engineers are already using AI tools — personal accounts, browser-based LLMs, IDE plugins they installed themselves. Understanding the current state prevents you from fighting existing habits and helps you redirect them through controlled channels.

4. What data touches the AI tools?

This is the question that keeps security teams up at night. Map exactly what data flows to AI providers: code snippets, customer data in test fixtures, API keys in configuration files, internal documentation. Then decide what's acceptable and what isn't. This needs to happen before tool selection, not after.

5. What's our risk tolerance?

Some organisations can accept AI-generated code going directly into production with standard code review. Others need AI outputs to be treated as suggestions that require explicit human approval. Neither approach is wrong — but you need to decide explicitly, not discover your policy during an incident.

6. How will we measure success?

Define metrics before you start. Common ones include: PR cycle time, time-to-first-commit for new features, test coverage changes, developer satisfaction scores, and defect rates. Measure a baseline before rollout so you have something to compare against. "It feels faster" is not a metric.

7. What governance is required?

If you sell to enterprises, your customers will eventually ask about your AI practices. If you're in a regulated industry, your auditors will ask sooner. Document your AI usage policy, data handling practices, and access controls before you need them, not when someone asks and you scramble to create them.

8. Who owns the rollout?

AI adoption needs an owner — someone accountable for tooling decisions, training, measurement, and escalation. This doesn't need to be a full-time role, but it needs to be an explicit responsibility. "Everyone" owning AI adoption means nobody does.

9. What training do teams need?

Knowing how to use ChatGPT is not the same as knowing how to use AI tools effectively in a professional engineering context. Teams need training on: prompt engineering for code, understanding model limitations, reviewing AI-generated outputs critically, and knowing when AI is the wrong tool for the job.

10. What's the escalation path?

When AI generates something wrong, harmful, or confusing, what happens? Define the escalation path: how do engineers flag issues, who reviews them, and how do learnings get fed back into training and policy? This is especially important for AI-assisted code review and automated test generation.

11. What's the budget model?

AI tools have usage-based pricing that can scale unpredictably. Estimate costs based on team size, expected usage patterns, and tool pricing. Set spending alerts. Review costs monthly during the first quarter to catch surprises before they become budget problems.

12. What does phase two look like?

The first rollout is just the beginning. Before you start, have a rough plan for what comes next — expanding to more teams, introducing more advanced tools like coding agents, or building custom AI workflows. This prevents the pilot from becoming a permanent experiment that never scales.

The bottom line

AI adoption is not a technology project. It's an organisational change initiative that happens to involve technology. The teams that get this right treat it with the same rigour as any other operational capability: clear ownership, measurable outcomes, governance from day one, and a plan for scaling what works.
